Let’s talk about the new math of the AI revolution.

The promise is simple and seductive: your developers can now deliver five times faster. Your CEO loves it. Your product managers are ecstatic. The whole company is high on the promise of crushing the competition.

And then there’s you. The QA Manager.

You’re looking at the same calendar, the same team with the same established skills, and the same testing window, but you’re now the one who has to sign-off on the quality of five times the output. The math doesn’t add up, and you’re the one who has to be the voice of reason.

You know that “moving faster” also means introducing new, terrifying kinds of risks—the unpredictable hallucinations, the subtle security flaws, the operational time bombs that don’t show up in a traditional test plan.

The pressure is to just say “yes” and join the race. And the right answer is “Yes, and…”. Yes, we can move fast, and we need a plan to do it without breaking things. Your job isn’t to pull the brakes; it’s to provide the guardrails. In this post, we’ll talk about how to build them.

So, how do we provide these guardrails? First, we need to have an honest conversation about the myth that AI has finally forced into the open: the myth of “Quality Assurance.”

For years, we’ve helped maintain the illusion of assurance. We could build a mountain of evidence for our deterministic software that gave stakeholders a feeling of certainty. But deep down, we always knew we weren’t assuring quality. We were managing risk.

Now, with the rise of AI, the veil is off. The illusion is no longer sustainable, and the scope of our job has gotten much bigger.

On one hand, you have your own new AI-powered features, which are non-deterministic. Testing them is like testing a slot machine; you can test the mechanism, but you can’t assure the result of the next pull.

But here’s the more urgent problem: bad actors are now using their own powerful AI models to attack your regular, stable features. It’s not your slot machine you need to worry about; it’s the supercomputer they’ve aimed at your front door.

This new reality means the scope of our testing has fundamentally expanded. We can’t just test for the known bugs anymore. We have to anticipate and defend against a new class of AI-powered attacks. To do this, we’ll need to upgrade our existing skills, but more importantly, we’ll need to start thinking very differently about what “quality” really means.

The New Threat Landscape: The Proof

So, what does this new, expanded risk landscape actually look like? This isn’t theoretical.

In their recent Threat Intelligence Report, Anthropic gave us a clear, data-driven look at these new challenges. The key insight isn’t just that our new AI features can be flaky. It’s that bad actors are now using AI to attack our existing, stable systems with a scale and sophistication we haven’t seen before.

Consider their case study on a “no-code malware” service. Criminals used a powerful AI model to build a platform that allowed other, non-technical criminals to generate their own unique ransomware.

This is the new engineering reality we’re all facing. Our seemingly robust login forms, our well-tested APIs, and our stable checkout processes are all facing a new class of adversary. This isn’t just about a lone hacker anymore; it’s about a single person armed with an AI that can brainstorm and execute thousands of attack vectors in the time it takes us to run a single security scan.

This means we should be asking a new kind of question in our planning meetings: “Our current security tests were designed to stop human-scale attacks. How do they hold up against an AI that can try a million variations?”

That question might change the conversation, but it’s the responsible engineering conversation we need to be having.

The “Yes, And…” Plan: How to Provide the Guardrails

So, how do we have this conversation without being seen as a blocker? We don’t say “no.” We say “Yes, and here’s our plan to do it safely.”

This plan is about providing the guardrails. It’s not about slowing down; it’s about building a quality engineering practice that’s modern enough to handle these new challenges. It’s a plan built on a new, more collaborative relationship between QA and Development.

1. The New Partnership: Testability-Driven Automation.

This is the foundation. It starts with a shared understanding: when developers create easily testable code with robust unit tests, they aren’t just doing their job; they are enabling the entire quality process. This frees up testers from basic validation, and allows them to focus on the unique, “AI-ishness” aspects of the system. This partnership is what makes meaningful automation possible. We work together to build a shared, automated safety net that allows us to scale our efforts and move fast with confidence.

2. The Mind Shift: Expanding Our Scope to Existing Features.

The Anthropic report shows that our stable, existing features are now the primary targets for AI-powered attacks. As a team, we need to accept this mind shift. We must strategically expand our security and abuse-case testing for things like our login and payment APIs, thinking like an AI-powered adversary.

3. The Feedback Loop: Testing Deeper and Improving the Product.

For our own AI features, testing becomes a creative, iterative process. We must embrace the non-determinism, running tests to understand the range of responses. Then, we use those results not just to find bugs, but to collaborate with the team, iteratively improving the prompts themselves, and directly enhancing the product’s quality.

This isn’t just a plan to patch a few holes. It’s a blueprint for rebuilding our quality practice for the future. It’s how we move from being the final gatekeepers to being the architects of a more resilient and confident engineering culture.
